OKRs for SMBs: three examples that connect strategy to work

· 7 min

Three colleagues discuss priorities represented by blue cards on a planning board in a workshop.

Everyone is busy, yet the priorities change at every meeting. Sales wants new tools, production wants fewer urgent requests, and customer service is struggling to keep up. By quarter-end, projects have moved forward, but nobody can explain clearly what has improved for the business.

OKRs for SMBs offer a practical way to address that gap. Choose an important change, then define the results that would show whether it happened. The work goes beyond writing goals: leaders must agree on ownership, measurement and trade-offs. This guide offers a lightweight method, three examples grounded in Quebec small business situations and a review rhythm managers can use. It is for owners and team leaders who want to connect strategy with everyday decisions without creating another reporting routine that consumes time and produces little action.

1. OKRs for SMBs: separate the goal, the evidence and the work

An OKR combines an objective describing a desired change with a small set of measurable key results that show progress. Google's re:Work guide distinguishes intended outcomes from the activities undertaken to achieve them. Source: Google re:Work, originally published in 2016.

The objective gives people a clear direction: make delivery commitments more reliable. A key result specifies the evidence, such as reducing median order turnaround from twelve days to nine within a defined period. An initiative describes a possible approach, such as changing how orders are prepared. Completing that initiative does not demonstrate that turnaround improved.

A KPI monitors a dimension of business performance. It can become the measure for a key result when a defined change and time frame are attached to it. Every KPI does not need to become an OKR. Keep routine monitoring measures, and select the improvements that deserve deliberate attention.

2. Choose fewer priorities and make the rules visible

For a first cycle, consider one shared objective in a pilot team. This is a starting recommendation rather than a universal rule. Identify the business problem behind the goal, then decide what the team will stop or postpone to make room for it.

Select two or three key results. Give each a baseline, target, period and data source. Without a shared definition, reducing late work can mean something different to each manager. Simplify a measure that is too difficult to produce before launching the cycle.

ElementQuestion to answer
OwnerWho explains progress and coordinates decisions?
MeasureWhich data allow a consistent comparison with the baseline?
DependenciesWhich other team needs to contribute, and how?
Trade-offsWho decides when priorities compete for the same capacity?
Review pointWhen will evidence and obstacles be discussed?

Clarify the commitment as well. An exploratory stretch target and an essential operating requirement call for different conversations. Agree on that distinction before reviewing results. Reconstructing the rules after a disappointing outcome undermines the value of the process.

3. Three complete examples for growing Quebec businesses

The following companies and numbers are entirely fictional. The figures are learning examples for a quarter, not industry benchmarks or client outcomes. Each team must assess its own capacity, data and constraints before adopting any target.

Sales: a Quebec City service business. The objective is to make commercial conversion more predictable. The sales director owns the OKR and coordinates the account managers' contributions.

Reworking proposals or preparing account managers are possible initiatives. Change them if they fail to influence results. Also check whether pressure to sign more agreements is leading the team to accept work the business cannot serve well.

Production: a manufacturer in Montérégie. The objective is to make promised customer orders more dependable. The production manager leads the review and confirms dependencies with sales.

Stabilizing promised dates and improving order preparation are potential initiatives. Quality remains a guardrail: faster delivery accompanied by more rework would conflict with the objective. Keep the definition of turnaround consistent throughout the cycle so the comparison remains useful.

Customer service: a Sherbrooke small business. The objective is to resolve requests with fewer follow-ups. The customer service manager owns progress and raises obstacles that need another team's support.

Read these results together. A quick closure followed by repeated reopening is not sustainable improvement. The team might test a better request handoff, then check whether customers actually need fewer follow-ups. These examples show how outcomes can guide the choice of work rather than merely count it.

4. Establish a short review that ends in a decision

Schedule a regular results discussion, such as fifteen minutes each week during the pilot. The owner brings the available measure, the main obstacle and the decision needed. Avoid turning the meeting into a recital of every completed task.

When a result stalls, distinguish between three possibilities: the chosen initiative is ineffective, a dependency is blocked, or the measure is inadequate. Each requires a different response. Quietly moving the target to preserve the appearance of success prevents useful learning.

Review the results and delivery conditions at quarter-end. What did the team learn? What should continue? What should stop? An OKR should not become an employee's entire performance rating. Context and contributions deserve a broader conversation than the final number can provide.

Keep any agreed changes visible. A revised target or a paused priority may be reasonable when circumstances change, but the reason and approval should be clear. Otherwise the next review starts with competing memories of what the team intended to accomplish.

5. Connect the method with M360 Compass

M360 Compass is positioned as a people management operating system for SMBs. It supports the connection between priorities, responsibilities and follow-through. OKRs become part of a management practice rather than a disconnected planning table.

Goals and objectives bring together objectives, priorities, OKRs and indicators to share direction. RoleAlign supports clear responsibilities. Momentum helps structure issues, decisions and action follow-ups with owners and due dates.

Technology does not choose the organization's priorities. Before a demonstration, prepare one objective, its measures and a real obstacle. Ask how those elements can stay connected in your management routine. Leaders still need to make trade-offs, discuss the evidence and support people when action is difficult.

6. Questions before the first cycle

How many objectives should we set for a quarter?

One shared objective may be enough for a pilot. Add more only when every priority has an owner, reliable measures and real capacity to act. More objectives do not create more available time.

What is the difference between an OKR and a KPI?

A KPI tracks a dimension of operations. An OKR organizes a desired change and the results used to evaluate it over a period. The same indicator can support both purposes, depending on how it is used.

How do team objectives connect with company strategy?

Identify the company priority the team can meaningfully advance. Agree on its contribution and dependencies with the other managers. Avoid copying every organizational objective into every department automatically.

What happens when the target is missed?

Review the data, decisions and obstacles before drawing conclusions. Separate an unrealistic assumption from an execution problem. Record what changes for the next cycle without erasing the original commitment or its history.
